Silent Hill f Devs Read Up to 200 Books a Year in Development

Silent Hill f did not come together by accident. During production, the game's scenario writers were pushing each other to read as many as 100 to 200 books a year, part of a deliberate production philosophy that producer Motoi Okamoto has now laid out in detail. It is a small window into why a slow, strange horror game set in 1960s Japan turned into one of the biggest Silent Hill successes in years.

Speaking at Japan's CEDEC 2026 conference (via Automaton), Okamoto framed reading as core to producing a story-driven game. His rule is blunt: before you hire a writer, you should read the bulk of their work first.

"This is not only a matter of basic respect, but it's also to understand that every writer has their strengths and weaknesses, and to grasp their style and quirks."

That thinking carried into the team's daily habits, where the scenario writers, in Okamoto's words, put pressure on each other to read at least 100 to 200 books a year. For Silent Hill f, Konami commissioned Ryukishi07, the writer behind the When They Cry visual novels like Higurashi and Umineko, chosen for his horror pedigree, his fit with Silent Hill, and the fact that Okamoto was a fan. The influence runs deep enough that the leads' names, Hinako, Rinko, and Sakuko, are lifted straight from Umineko characters, something Ryukishi07 only recently confirmed players had noticed. The connection nearly went further: an early plan to hand Hinako a cleaver lifted from Higurashi was tried and then scrapped, because everything in Silent Hill is meant to carry meaning within the story.

Silent Hill f has crossed 2 million copies sold, the fastest-selling entry in the series and its first proper new mainline game after a 13-year gap. That is not a Resident Evil figure, and it never needed to be; a deliberate psychological horror set in rural Japan was never built for that scale. What matters is that it pulled in both lapsed longtime fans and a wave of newcomers.

Silent Hill f is built around a young woman's fears in a country mid-change, and director Al Yang has said the team leaned on its female members to shape both Hinako's anxieties and the monsters that embody them, from the fear of pregnancy to the dread of turning out like her mother. The result is a story with no single "good" ending; players are steered toward several outcomes the writing treats as equally valid, and a later update added a Casual mode to ease the grind of chasing all five.

A lot of that reach came from the internet. Konami has credited the game's momentum to a flood of Silent Hill f memes, fan art, theories, and livestreams that kept it circulating for months, especially in Japan, long past the usual launch-week window. Okamoto has argued that the games which survive that fast discourse cycle are the ones players enjoy dissecting, and Ryukishi07 built the cast to invite exactly that kind of reading.

Okamoto has been candid about how far Konami went to reset the series. Roughly half the team was in their 20s, and the old guard, the developers some fans still call Team Silent, was almost entirely replaced. He insisted on announcing a brand-new game alongside the Silent Hill 2 remake so the revival would read as a real commitment rather than a cautious test.

I do not usually play horror, and I still keep a cozy platformer on standby to decompress after a session, but Silent Hill f is the rare one that clicks for me. It works like a key into a dark, trauma-soaked version of 1960s Japan, the sort of Japan-set game that earns my attention instead of just borrowing the aesthetic. And there is something almost therapeutic in that controlled dread, which, oddly, gets easier to sit with as I get older.

The Silent Hill f Stars who played Hinako's parents, Takeshi Masago and Tamami Hiraoka, were appointed tourism ambassadors for Gero City in Gifu Prefecture, the region that inspired the game's rural village. The pair had already built a following with wholesome "husband and wife date" videos, a contrast to their characters' abusive marriage, and the region has leaned in, releasing Silent Hill f themed sake that sold out fast. Several of the Japanese cast also started YouTube channels to stream their own playthroughs, with Hinako's actress Konatsu Kato passing five million views.

Okamoto now says Konami is aiming for roughly one Silent Hill per year, and the next confirmed entry is Silent Hill: Townfall, a first-person spin-off from Screen Burn Interactive set in the fictional Scottish town of St. Amelia, due September 24 on PC and PlayStation 5. Like Silent Hill f, it leans on multiple endings shaped by the player's choices, though it pushes further toward action-horror than the series' usual slow dread. Townfall carries an ESRB Mature rating and, per its designers, puts combat and stealth on equal footing, a notable shift for a series famous for making you feel powerless. Further out sits Bloober Team's remake of the original Silent Hill, reportedly in the works since 2022 and unlikely before 2027, plus a wider Konami revival that includes the Metal Gear Solid: Master Collection Vol. 2 on August 27.

Konami has stopped treating its catalog as quick filler and started handing each series to a studio that cares, with a budget to match, and Silent Hill f is the proof it works. Two million copies and a room full of fan art later, the argument over whether a Silent Hill audience still exists is settled. The 13-year drought before it now looks like the last gap of that size the series will see for a while.
